3 things about Nando’s marketing strategy every foodservice leader should know

With 1,200 locations (a.k.a. “Casas”), the South African multinational fast food chain has brought its peri-peri style chicken to over 30 countries. And with over 45,000 employees (a.k.a. “Nandocas”), Nando’s knows a thing or two about the importance of staff communication and feedback when it comes to executing successful marketing campaigns.

We sat down with Krista McLay, Nando’s North American Marketing Director, to talk about Nando’s marketing campaigns, engaging restaurant staff in activating those campaigns, and more.

The heart of every strategy? Your frontline staff. 

If you’ve ever been to a Nando’s, you’d know peri-peri  is at the heart and soul of their brand. However, it’s clear there is another ingredient in their secret recipe of success: their people. 

“We believe that the frontline – our Nandocas – are the most important people in our business. They are the ones who talk to guests as they walk in the door and determine if those guests will have a really great experience or not.” says McLay.

While entertainment, design, and amenities may pull new guests into their restaurants, it’s the exceptional food and service that keep them coming back for more. In other words: Nando’s restaurant staff, from managers, to grillers and cashiers, are truly part of their brand identity. “All of our employees are considered part of the global family,” says McLay. “If you’ve worked at Nando’s and have been a Nandoca before, you’ll be a Nandoca for life.”

This type of workplace culture was designed with the guest experience in mind. When Nandocas come into work, they’re expected to treat the restaurant like their own home (hence the name “Casa” given to each location). As McLay explains, staff are encouraged to “make sure the food is cooked perfectly every time, like you would if you had a family member at your house”. The same goes for keeping the restaurant clean. Nandocas keep restaurants in tip-top shape like they would if they were hosting a party or get-together.

There’s a learning curve to creating this consistent guest experience and helping guests understand how to “do Nando’s” properly. Nando’s takes a unique fast-casual dining approach, which entails ordering at the counter and being served at the table. 

“Our first-time guests need more guidance, so we have certain steps that we train our Nandocas to walk them through”, says McLay. Every time a guest walks in the door, a staff member will ask if it’s their first time at Nando’s. If so, the guest will be guided through the Nando’s guest journey, which includes everything from how to place your order or encouraging them to eat with their hands. 

Monitor and iterate on strategies in real time – through frontline feedback 

While Nando’s has cracked the code on ensuring brand consistency, launching campaigns across their entire workforce is one activity that is a constant challenge. When it comes to a new campaign, effectively communicating with employees to ensure they’re educated and excited about the matter at hand can be challenging. 

As McLay explains, “We’re in the people business. It’s always going to be a challenge to effectively communicate unless you are able to sit down with every single person, explain what we’re doing and what that means for them.”

And, despite having a large, fragmented workforce, having face-to-face conversations with all team members is exactly what Nando’s tries to do. When rolling out new campaigns, McLay notes: “bringing everyone together and getting them excited about what we’re doing and why we’re doing it is really important. Doing this and allowing them to ask any questions before launching a campaign gives us the opportunity to succeed.” 

Nando’s continues this approach while campaigns are in-market, too. Collecting and acting on employee feedback is an integral part of Nando’s marketing strategy. “Nandocas are the ones in the field,” says McLay. “They’re the ones seeing things in action and can share what is working well. Taking those learnings and sharing them with the entire team is important for us.”

Use technology to close frontline communication gaps and drive campaign consistency

While Nando’s takes a people-first approach to executing on their marketing campaigns, it’s the touchpoints between face-time and phone calls that can get lost. 

“Sometimes you write this beautiful training manual, send it out, and it just doesn’t get picked up. These things can end up falling to the wayside within the busy environment of a restaurant,” says McLay. “We’re always learning. I don’t think we, or anyone in the industry, has the answer to the perfect way to communicate and engage with their team members.”

But the key to the communication and performance gap facing foodservice brands may be found in leveraging technology. In discussing how to close these gaps and ensuring every team member stays updated, McLay noted that “communicating to staff in a way they wanted to be spoken to” could help improve their strategy, and ultimately execution on marketing initiatives. 

Implementing up-to-date technology, such as a mobile-first app or portal, is the next step for Nando’s. “It’s amazing how we embrace technology in so many ways in our personal lives – but internally, in the restaurant industry, we’ve been slow to adopt,” says McLay.

For Nando’s, leading a customer-centric organization starts and ends with engaging their frontline employees. McLay reiterated that Nando’s will always take a people-first approach, which includes designing marketing campaigns centered around staff participation and engagement with all levels of the organization. “Nobody wants to be just a transaction,” she added.

Frontline staff play an integral role at Nando’s, from activating marketing campaigns to living the brand promise every day, providing valuable feedback, or simply engaging with guests in a meaningful way. As McLay puts it, “If you have a really engaged team that believes in what you’re doing and what you’re trying to create, then you will definitely see that message flow through your organization – from headquarters to hourly staff.”

Nando’s is an international restaurant chain that specializes in various continental cuisines. The restaurant chain which is headquartered in Johannesburg, South Africa specializes in Peri Peri Chicken. The restaurant chain has multiple outlets in Asia, Europe, Africa, America, and Oceania.

The restaurant which was founded in the year 1987 in South Africa gained popularity for its special Portuguese dishes. The chain can also be credited for introducing Portuguese flavors to the world.Currently, Nando’s has around 1210 restaurants in around 100 countries across the world. The restaurant was also able to create a cult for itself and stands out through its popular flame-grilled chicken.

Strengths in the SWOT analysis of Nando’s:

The following are the strengths of Nando’s:

  • Decor: Nando’s has always been focussed on their interiors and quite unlike other chains use customized interiors for each outlet being careful not to repeat the decor. Many of their restaurants make use of the artwork of local artists in the design of interiors and walls. This removes the boredom and monotony associated with most such chains.
  • Menu : Nando’s gained huge popularity with the peri-peri chicken which is a flame grilled chicken with a variety of peri –peri sauces.Peri-peri is a Portuguese chicken made from peri-peri chilies and since it is a natural preservative the sauce needs no artificial preservative.
  • Customer Satisfaction : The restaurant has been able to create satisfied customer through their impeccable service and tasty food. The brand enjoys the good level of trust and there is a lot of repeat business from loyal customers.
  • Nando’s Black Card: There is a lot of contemplation about the presence of a Nando’s black card which gives access to unlimited food at any outlet of the chain. Though the restaurant denies that there is anything like this, privileged guests like David Beckham and Ed Sheeran are said to have this access. The black card has been able to draw customer attention to brand Nando’s.
  • Promotions: Nando’s has been able to capture the customers’ attention through some interesting promotional campaigns. Some of the popular ones include the ones that spoof the SABC and hungry members of parliament and the one that celebrates their birthplace South Africa.

Some of the key weaknesses ofNando’s are :

  • Limited popularity: While Nando’s is a very popular brand in South Africa in Britain, The same cannot be said about the other regions where they operate since the chain does not have too much of acceptance or popularity elsewhere. This is an issue that the brand is battling against.
  • Taste: The signature dish of the restaurant chain which is the peri-peri chicken is flavoured differently from usual chicken dishes and thus it is necessary to get accustomed to the taste for one to like it. There are a lot of peris –peri lovers who are loyal to the brand but the business has to depend largely on this group for its revenues.
  • Limited dishes: The menu has a limited set of dishes from other cuisines which are more globally accepted and the level of customization to local tastes is completely missing. Thus in many of the Asian countries who have signature preferences of their own, Nando’s is not considered as a good dining option.
  • Costs: The cost model is based on franchising and the business has to look for its revenues from the franchising costs. Though the business has expansion plans which it is undertaking through a franchising system it is doubtful on whether the idea is feasible.

 Opportunities in the SWOT analysis of Nando’s:

Some of the opportunities include :

  • More awareness of global cuisines: For restaurants like Nando’s which rely on specialty dishes and specific cuisines it is important that customers be aware as well as open to new tastes. This is a trend which was there in the Western world but picking up now even in eastern cultures . This will be an opportunity.

Some of the threats include:

  • Low barriers to entry : There are low or no barriers to entry in the security eating sector and even individuals who have taste in cooking are leaving day jobs and starting restaurants of their own serving specialty cuisines. This is a huge threat.
  • Competition : Some of the major competitors of Nando’s are Hard Rock Cafe , California Pizza Kitchen, Chilis, TGIF  most of who are specialty restaurant chains. In addition to this, the brand also faces severe threats from local players as well as fast food chains all of which are into the food business.

We have produced a strategic communications plan for Nando’s to convert (through communications) customers who frequent Nando’s only a couple of times a year to a more regular position. As part of this process we have completed both primary & secondary research, developed research themes and crafted consumer insight into this particular audience. All communications, although focussed at tapping into this audience, aim to additionally engage current Nando’s customers who visit more regularly. Although not required, we have enclosed some creative as an example of a select few ideas generated from the creative brief.

Consumption has become a central focus in South African politics, one that hinges especially on evaluation of the behaviour of the new Black middle class. Based on an ethnographic study of Durban, mainly among the lower middle or ‘professional’ class, the article addresses three aspects of this question. 1. Food provisioning and consumption in and between the principal “racial” communities. 2. Interaction in shared social spaces that were previous segregated, especially shopping malls. 3. Moral discourses in the media concerning this new class. The so-called 'Black diamonds' are a South African urban type of sort labelled by Walter Benjamin as a “phantasmagoria”. South Africans experiment freely beyond the boundaries of their “racial” communities. There is an emergent national middle class culture as well as marked regional differences. As yet there is nothing that would amount to “creolisation”.

External and Internal Environment Analysis of Nando’s will be evaluated in this report by applying PESTEL, SWOT and Porter’s five forces model. Nando’s is the most famous chicken restaurant in Africa and provides services in many countries. It has 1200 restaurants in 30 countries of the world and created a higher demand for its foods in the countries (African BR, 2019). Peri-Peri chicken is the major dish which is the speciality of the restaurant, and it is an African dish. It has 34,000 employees globally and generated £779.4 Million in revenue last year (Craft, 2020). Pizza Hut, Burger King, Hard Rock Café, and KFC are the key competitors of Nando’s (Owler, 2020).

The restaurant should increase its online services in future to increase revenue. It refers that the advancement of the internet is fostering Nando’s growth.

Legal Environment : Legal environment refers to the influence of legal factors on Nando’s and it helps the company to consider the legal factors in order to escape the penalty of the UK government. For instance, Nando’s provides fresh chicken and does not refreeze the chickens, which maintains the health laws of the UK. Therefore, the UK government do not interfere in the operations of Nando’s.

Ecological Environment : With the analysis of the ecological environment, Nando’s become aware of acting in the right way and can take steps to reduce the negative impact of their operations in the environment. For instance, Nando’s uses a 100% renewable electricity supply in the UK that reduces pollution in the country (Nando’s, 2020). The threat of substitutes: The restaurant provides their specialised chicken with secret recipe sauces and no restaurants in the UK sell the dishes like Nando’s (Mhlanga, 2018). It refers to the lower threat of substitutes for the restaurant’s food because other restaurants do not deliver the dishes that Nando’s produces.

Bargaining power of buyers : Nando’s is famous for its peri-peri chicken with its special sauces; therefore, customers who want to taste peri-peri chicken have to visit Nando’s instead of other restaurants. As a result, customers’ force becomes lower in front of the restaurant because they are the unique chicken dishes provider in the UK (Mhlanga, 2018).

Bargaining power of suppliers : The raw materials Nando’s needs are available in the UK, and many suppliers supply these raw materials. Because of the availability of the raw materials and lower switching costs, suppliers are weak and cannot dominate the executions of Nando’s (Horwitz, 2017). Even suppliers are interested in working with Nando’s for their own growth, which makes the supplier’s force weaker.

Competitive rivalry : Nando’s faces high competition in the UK market, and MC Donald’s, Burger King, Pizza hut, KFC, Hard Rock Café etcetera are the competitors that compete strongly with Nando’s (Owler, 2020). The competitors deliver varieties of foods with brought menus and do effective promotions that can attract Nando’s customers toward the competitors in future.

Superior décor is another major factor that gives it an edge over its rivals. Customers prefer having their meals in cool environment with unique ambience (Wirtz et al. 87). The management of the firm has been keen on meeting these expectations.

It is important to admit that despite the above strengths, the firm also has weaknesses that should be addressed to enhance its competitiveness in the market. One of the main concerns is that the customer service unit can only speak a few languages. They can communicate in Arabic, English, French, and Germany.

The management has been working on ways of expanding the customer service unit to ensure that other languages such as Spanish, Japanese, and Chinese are also taken into consideration. It is common to find cases where there is a complete breakdown in communication because a client cannot understand any of the languages spoken by the staff. Nando’s Restaurant is also slow when it comes to embracing some of the emerging trends. Lilien et al. warns that it can be dangerous for a company to ignore emerging market trends (50). As such, the management should ensure that it understands and willing to embrace change.

The market offers opportunities that the management should take advantage of as it seeks to achieve growth. The growing population and increased income of the locals means that the number of those willing and capable of purchasing its products will increase. Improved technology, especially in the field of communication makes it easy for the firm to communicate with its customers. The firm will also benefit from the government support as the leadership of this country seeks to diversify the economy.

However, the market also has some threats that must be managed. Increasing level of competition is always one of the biggest concerns of any firm in a given market (Kotler and Armstrong 46). As growth opportunities increases, the number of competitors will also rise. The management of this firm should also be keen on managing disruptive technologies. Potential attack from extremists and criminals is another concern for the management of the restaurant. Table 1 below summarizes the issues identified in this model.

The primary issue that this plan focuses on is how Nando’s Restaurant can manage challenges in the market and take advantage of the opportunities in the market to facilitate sustained growth. The following are the objectives that the study seeks to achieve:

  • To identify major threats that the firm faces in the market.
  • To discuss the firm’s core competencies that can enable it to take advantage of the market opportunities.
  • To identify weaknesses that should be addressed to enable the firm achieve success.
  • To develop a plan that the company can use to realize growth in the market.

Marketing Strategy

The traditional marketing mix elements were defined as the 4 Ps of product, price, place, and promotion. However, it has since been expanded to accommodate more factors important for a firm’s success. In this stage of the plan, the analysis will discuss ten marketing mix elements that should inform Nando’s Restaurant strategy in the market.

The primary factor in the marketing mix is the product that a firm offers to its customers. This restaurant has a wide range of food products and an assortment of drinks that meet needs of its diversified customer base. It is advisable for the firm to expand its product offerings as the clientele base continues to increase. It should ensure that all its customers will access products that they need. Figure 2 below shows some of the popular products that Nando’s offers.

Pricing is another crucial factor that will define the ability of this restaurant to succeed. High price is often associated with high product value, and vice versa holds true. The management should strike a balance between the two extremes. Its pricing strategy should ensure that produces are perceived to be of high quality. However, they should also be affordable to its customers.

Place is another major element that helps a firm to achieve rapid sales. The current location of this restaurant is great and the management may not need to worry much about it. In case it is necessary to find a second outlet, care should be taken to ensure that the new facility is easily accessible.

A new trend is emerging where customers prefer to see the process that is taken to prepare their food. They want to ensure that the right level of hygiene and the right ingredients are included. Embracing an open kitchen plan may be advisable for this restaurant.

The management should ensure that it has a team of highly skilled and dedicated people working in various departments of the restaurant. Once skilled workers are recruited, they should be trained to understand what is expected of them. Attractive remuneration will help retain them within the firm.

Promotional strategies that the firm uses will also help in defining its level of success. Given that the firm targets both local and foreign customers, using a mix of social media and mass media platforms will be appropriate for promoting its brand and products. It may also consider using billboards in some of the major streets of the city.

Physical Evidence

Physical evident is another factor that will help define the level of success of this firm. As Tutenadvises, a company needs to ensure that what it promises its customers in its promotional campaigns is what it delivers to them when they visit the facility (80). As such, the ambience of this restaurant should reflect the class it wishes to attract.

Positioning

Positioning also defines the kind of customers that the company will attract. It is advisable for the management to position this brand as one that offers high quality and healthy food products. The global society is getting increasingly concerned about dangers of fast foods. This firm should develop products that address these concerns.

Distribution Strategy

Distribution strategy that the firm uses may help it in its expansion strategy. The firm should consider introducing a new system where customers can order for their desired products online. Once they pay for these orders, this company can use various strategies to ensure that these products are delivered within the expected time.

Communication Strategy

Communication is a crucial factor in marketing campaigns. This firm should use both social and mass media platforms to maintain regular communication with its customers. It should also have a team of skilled customer-service employees who are keen on addressing concerns of its customers.

Marketing Research

The fast food industry in Dubai has experienced rapid growth over the past few decades. According to Calvo and Stanton, besides being the region’s leading tourists’ destination and business hub, the city is also a major transit hub for goods and passengers moving to from North America to Africa and Middle East and back (90). As such, the demand for food and related products has been on the rise, creating a perfect market for Nando’s Restaurant and other firms offering similar products. When developing a marketing plan, it is important to conduct regular marketing research that will enable the management to develop effective growth strategies. Understanding trends and changing preferences of customers will allow the restaurant to know how to define its product portfolio.

Marketing Organization

Marketing organization will enable the management of Nando’s Restaurant to ensure that its activities are properly coordinated. The marketing department should have a clear structure that defines roles and responsibilities of various employees within the firm. As suggested above, the firm will need to use both mass and social media marketing approaches. It should have two different teams for each of the two strategies, both reporting to the head of the marketing department. The head of the marketing unit should then make regular updates to the general manager about activities of the department, milestones made, and areas that still need attention.

Action Programs

The management of Nando’s Restaurant should have a to-do list of marketing activities that will enable it achieve the desired level of growth. The first program should be a market research. The company will need to conduct a comprehensive research that will enable it identify current and emerging trends. It should then conduct an internal audit to determine how the firm is responding to these trends. The audit should help identify internal weaknesses that should be addressed immediately. The marketing department should then develop promotional messages to be passed to the customers through the mass and social media platforms.

The planned activities will need financial resources to ensure that they are conducted as per the expectations of the management. Table 2 below summarized the planned budget for the marketing activities. As shown in the table, the firm will need to spend about AED 106,400.

The management should have control measures to ensure that the planned activities help the firm to achieve the desired level of growth using the set resources. The control measures should specifically ensure that each program sticks to its budget. Cases where more resources are spent than what was planned should be avoided (Kotler and Armstrong 78). The management should also monitor these activities to ensure that they make the expected change in the firm. If a program was meant to strengthen the brand of the firm, an analysis should be conducted to establish if indeed that goal is within reach. Programs that are not yielding the expected goals should be terminated to reduce wastage of resources.

And the industry is projected to grow nearly 2.5% between 2023 and 2030, leaving plenty of opportunity for new businesses..

But competition in the bar industry can be fierce. You need to know your clientele, competitors, and how you’ll stand out if you want to succeed. Not to mention mapping out all the details of your financials and operations. 

Luckily, you can cover all of that (and more) by writing a business plan.

Financial plan

The sections you need will vary depending on why you’re writing a business plan and what you intend to do with it . 

Suppose it’s to manage your operations and not something you expect anyone outside of the business to read. In that case, consider keeping it to a few pages and skipping sections like the executive summary.

If you’re applying for a loan, then you’ll need a more formal plan that includes all the sections listed above.

  • The 6 elements of an effective bar business plan

Executive summary

Your executive summary is a short, high-level overview of your entire plan. 

The summary should give readers a sense of what factors will make your bar successful. That could include securing a high-visibility location, partnering with a chef who will oversee meal preparation, or negotiating deals with brewers to get their beers in your bar.

If you’re seeking a bank loan for your bar, the lender will read your executive summary first. In all likelihood, they won’t read any further unless the executive summary grabs their attention. 

So, make it clear and convincing.

Market analysis

The market analysis may be the most important part of your entire business plan. 

It’s where you carefully research and document:

  • Who your target customers are
  • What they want
  • What other establishments they may consider

Start by identifying the size of your market . Focus on the number of potential customers above the legal drinking age in your area. Then, segment these customers based on demographics such as age, income level, and lifestyle preferences. 

Then look into who you will be competing with. List and research other bars as well as indirect competition from restaurants, clubs, and even grocery stores that sell beer or home entertainment options.

Here are a few examples of what this process will look like:

Bar customer segmentation

If you find there are a lot of college students and younger adults near your bar location, you should cater your offerings to their tastes. But if you’re near office buildings or event venues, you may want to focus on older customers with more disposable income.

Will you offer a more diverse drink menu, better food, or a unique theme? Explain how these factors will set your bar apart and attract customers. Or, if your area lacks a certain type of bar, such as a sports bar or a high-end cocktail lounge, describe how filling this gap in the market will serve as your competitive advantage.

Marketing and sales strategy

Your market analysis gives you insights into potential customers. Your marketing and sales strategy is where you use those insights to get those customers in your door.

As you looked around at your competitive landscape, maybe you gained some insight into how your ideal customers discover new bars — through social media, online reviews, local event listings, or word-of-mouth.

Start by developing marketing strategies that are tailored to those channels . Consider tactics like:

  • Creating engaging social media content showcasing your unique drinks, events and ambiance.
  • Partnering with local businesses or events to increase visibility.
  • Introducing special promotions to encourage repeat visits and attract new customers.
  • Hosting themed nights or events to create buzz and attract specific customer segments.

In your business plan, document how you will implement these efforts and the resources required. 

Operations plan

The operations section of your business plan is where you detail the day-to-day requirements for running the bar smoothly. Start by describing your physical space and key equipment, such as:

  • Beverage dispensing systems
  • Glassware and utensils

Specify the types and number of each that you’ll need. Then you can address staffing needs, describing the roles of bartenders, servers, and support staff. Document in your plan that you’ll have a staffing strategy to cover peak hours.

You should also cover inventory management. Describe how you’ll stock alcoholic and non-alcoholic beverages, ingredients for cocktails and food. Be sure to spend time discussing supply chains for sourcing these ingredients.

Document the types of technology you’re using, like point-of-sale systems, inventory tracking, or customer reservation platforms. 

Finally, ensure that your operations plan demonstrates how you will comply with any licensing, health and safety regulations and that you have a plan for ensuring responsible customer behavior.

Business overview

The overview should fill in any gaps the reader may have, including:

  • The name of your bar
  • When it was founded (if it’s an existing business)
  • The inspiration behind the business

You should include the background and qualifications of key team members here. Include their experience in the bar industry and any other experience that’s relevant to their position.

If you’re running an existing bar, discuss previous achievements like revenue milestones, recognitions, or community events you’ve hosted.

You don’t need a deep financial background to run a successful business. But it’s important to develop projections for how you expect the bar to perform. If you’re starting a new bar, consider that you’ll need to pay upfront costs like equipment, supplies, licenses and rent.

Then there are the ongoing costs like employee salaries, marketing, and continuing to keep your shelves stocked.

Making educated guesses about the future will help you determine what’s working, and where you should make adjustments as you run your business.

Include sales and expense forecasts in your plan. The financial section also should include a cash flow statement , income statement , and balance sheet .

Remember, no one knows exactly how the future will pan out — these projections are your baseline for how you think the business will do, and you’ll adjust them over time as you update your plan with actual results.

Sign-in to Direct File securely

You'll need to verify your identity and securely sign in to file your return with the Direct File pilot.

The IRS lets you access most tax tools with one account using the same login and password. For example, if you already have an IRS online account, you can use it for the pilot. If not, you will be directed to create an account to verify your identity. Once your identity is verified, you can start preparing your return with Direct File.
